That made sense in the last era. Software won by packaging a scarce human capability into a cleaner interface. Figma packaged design workflow. Photoshop packaged image manipulation. Docs packaged writing. Excel packaged modeling. Every great software company was, in some form, turning a difficult ability into a usable product.

That logic is starting to break.

Because the thing these products were built around — ability scarcity — is collapsing.

My view is simple:

Abilities will get cheaper. Documents will get more important. And that is why Notion is best-positioned to become the king of AI apps.

The first era of software was about packaging scarce ability

Most software companies were built on the same bet:

Take something hard, specialized, expensive, or slow, and make it usable through software.

That is what made them valuable.

A designer knew things other people did not know. A good spreadsheet operator knew things other people did not know. A researcher knew how to navigate information better than other people. A developer knew how to turn logic into product.

Software helped those people move faster, but the scarcity still lived inside the person.

AI changes that.

Now the product is no longer just a tool in the hand of the specialist. It is increasingly becoming a substitute, assistant, amplifier, or baseline executor of the specialist’s work.

That matters because once an ability is proven useful, it becomes very hard to defend it as a premium layer forever.

Writing assistance becomes table stakes.

Basic design generation becomes table stakes.

Summarization becomes table stakes.

Search becomes table stakes.

Even prototyping is moving in that direction.

This is why so many AI products feel exciting for six months and fragile for six years.

They are built around a capability spike, not a durable coordination layer.

And capability spikes get absorbed.

The real scarcity is no longer ability. It is context.

People say the best interface for AI is dialogue.

I don’t think that’s true.

Dialogue is useful. It is natural. It is fast. It is a great way to explore a problem.

But it is a bad final container for serious work.

Companies do not run on chats.

They run on documents.

Product teams run on specs.

Operators run on checklists and dashboards.

Lawyers run on contracts.

Managers run on memos, plans, policies, decision logs, and written standards.

Even creative teams, who talk constantly, eventually have to freeze meaning somewhere.

That “somewhere” is the document.

A document is not just text on a page. A document is an agreement.

It says: this is what we decided, this is what we mean, this is the standard, this is the current version of truth.

That is exactly what AI needs.

Not just more words to predict.

But a stable artifact to read from, write against, update, compare, and execute around.

The future AI stack will not be built around endless chatting. It will be built around structured context.

And structured context lives much better in documents than in dialogue.

Standards are the golden link point between human and AI

The strongest human systems are built on standards.

Not vibes. Not improvisation. Not “someone remembers.”

Standards.

A hiring rubric.

A PRD template.

A weekly review format.

A client onboarding checklist.

A meeting note structure.

A policy doc.

A spec.

A database field schema.

These things look boring until you understand what they really are.

They are compressed judgment.

They are reusable agreements.

They are how organizations turn messy human thinking into repeatable execution.

That is also why they matter so much in the AI era.

An AI agent is only useful if it can plug into a stable structure.

If the human side is pure conversation, everything is too soft. Too ambiguous. Too easy to distort.

But if the human side is expressed in documents and standards, AI suddenly has something real to operate on.

It can retrieve.

It can compare.

It can draft.

It can update.

It can enforce format.

It can trace decisions.

It can act with continuity.

That is why I think the real interface between humans and AI is not the chat box.

It is the document layer.

The document is where human intention becomes legible enough for machine execution.

This is why Notion matters more than most people realize

Most people still think of Notion as a notes app, or maybe a wiki, or maybe a startup productivity tool.

That framing is too small.

Notion is sitting in the exact layer that becomes more valuable as AI gets better.

It already combines pages, databases, internal documentation, project planning, and team memory in one environment. Its AI features are moving in the same direction: Research Mode can search across workspace content, connected apps, uploaded files, and the web, and then save the output back as a page. Its AI connectors and enterprise search are explicitly designed to pull scattered knowledge into one searchable layer. (Notion)

That is not a side feature.

That is the future control point.

Because the winning AI app is probably not the one with the coolest conversation.

It is the one that becomes the best environment for persistent context.

That means a place where:

Documents already live.

Standards are already written.

Teams already coordinate.

Databases already structure work.

AI can both read and write.

History is preserved.

Humans can still review and approve.

Notion is unusually well-positioned on all of those fronts.

It is not only helping a person generate output.

It is trying to become the workspace where human knowledge is organized well enough for AI to use.

That is a much more powerful position.

Why chat alone will not win

Chat feels magical because it compresses interaction.

You ask. It responds.

But the more serious the work gets, the more chat starts to leak.

Important decisions get buried.

Context drifts.

Instructions fork.

Knowledge disappears into threads.

Different people hold different versions of the same truth.

That is fine for casual help.

It is weak for institutional execution.

Even OpenAI’s move into canvas and projects points in this direction. The product becomes more useful when work is gathered into a persistent space with files, instructions, and revision context, rather than left as isolated exchanges. (OpenAI Help Center)

That is exactly why I think the winners in AI software will keep moving toward structured workspaces.

Not away from conversation, but beyond it.

Conversation is the entry point.

The durable layer is the document.

The bigger pattern: abilities get absorbed, coordination layers become strategic

This is the mistake I think many founders are making right now.

They are still building as if the moat is the ability.

But the ability is what gets copied first.

Especially if it has clear demand.

If millions of people want a thing, the model companies will chase it, the platform suites will integrate it, and the market will train users to expect it.

The stronger bet is not “we do X with AI.”

The stronger bet is “we are where X becomes part of an agreed workflow.”

That is much harder to rip out.

Because you are no longer just a generator.

You are part of how a team thinks, decides, remembers, and acts.

That is where software becomes sticky again.

Not at the level of dazzling output.

At the level of embedded coordination.

Notion still has real risks

I do not mean this in a lazy fanboy way.

Notion is not automatically the king just because the thesis sounds elegant.

It still has to earn the role.

It has to stay fast.

It has to get better at reliability.

It has to become stronger at structure without losing flexibility.

It has to make the loop between source materials, AI outputs, human approval, and next actions much tighter.

And it has to do that before Google, Microsoft, and OpenAI make their own document-centric ecosystems strong enough that users stop needing a separate home for this work.

So this is not a guaranteed outcome.

It is a positioning argument.

But it is a serious one.

Because when I look at the AI landscape, I do not ask which product has the most impressive demo.

I ask which product is sitting closest to the layer where human judgment becomes machine-usable.

Right now, that layer looks a lot like Notion.

My bet

The AI era will make many abilities abundant.

When that happens, the value shifts.

Away from isolated capability.

Toward structured context.

Toward standards.

Toward the place where people and machines can work against the same artifact.

That is why I think most people are underestimating documents.

And why I think they are underestimating Notion.

The best AI app will not just talk well.

It will become the cleanest operating layer between human intent and machine execution.

Today, Notion looks closer to that than anyone else.

I don’t buy it.

My view is almost the opposite.

The one-person company is not the future shape of business. It is a short-lived advantage created by a transition: the moment when capability is moving from scarce to abundant.

That is the real shift.

For a long time, capability was scarce. People spent years building skills, then traded those skills for income, status, and survival. Especially in white-collar work, that was the game.

AI changes that.

Capability is no longer locked inside humans. It is being extracted, packaged, and deployed through models and agents. Once that happens at scale, capability stops being special. It starts behaving like infrastructure.

And infrastructure does not stay expensive forever.

It gets standardized. It gets distributed. It gets cheap.

That is why I think people are misreading the one-person company. What looks like the rise of the super-individual is really the early stage of capability becoming a commodity.

That distinction matters.

Because if capability is becoming a commodity, then the advantage of the one-person company is also temporary.

Right now, there is still money in packaging capability. If you can turn an expensive human function into a product, an agent, or a clean interface, you can capture real value. That is why this moment feels so exciting. The old pricing logic is still here, while the new supply of capability is arriving fast.

That gap creates a window.

But it is still just a window.

As models improve, frameworks mature, and more agents flood the market, capability gets repriced. Then the bigger companies push it even further. What looked like a product becomes a feature. What looked like a feature becomes free.

Google’s Stitch is a good example. Once Google can generate UI from prompts and export into Figma, the value of standalone design capability gets squeezed fast. It does not mean Figma is dead. It means a capability people once paid a premium for is getting pushed toward infrastructure.

That is how these transitions usually end.

So I am not saying one-person companies will disappear. They will exist, and some will do very well. I am saying they are not the long-term trend people think they are.

A one-person company can do a lot. But the range of social division of labor it can really carry is narrow.

Large outcomes still depend on more than raw capability. They depend on trust, distribution, coordination, capital, real-world relationships, and the ability to hold complexity over time. AI helps one person do more. It does not magically remove all organizational reality.

That is why I think one-person companies will mostly stay strongest in narrow categories: personality-driven businesses, niche software, short-cycle offers, and small high-margin operations. Real businesses, yes. Dominant economic structure, no.

The deeper question is not whether one person can now build more.

The deeper question is: what still matters when capability itself is no longer worth much?

My answer is simple.

Distribution matters. Trust matters. Position matters. Systems matter. Real-world access matters. The ability to organize cheap, abundant capability into outcomes that are hard to replace matters.

That is where value moves.

The mistake is to think the future belongs to whoever can use AI tools better than everyone else. That is just early-transition thinking. Once capability becomes common, tool fluency is not a moat.

Everyone gets the tools.

Then the game changes.

So no, I do not buy the one-person company thesis for the next 12 months. Not because it is fake. Because it is transitional.

It is a bright phase inside a much bigger shift: the collapse of capability scarcity.

And once that collapse is complete, the winners will not be the people who simply used AI to become tiny companies.

They will be the people who understood early that when capability becomes cheap, the scarce thing is no longer capability.

It is everything around it.

Also: do not let this become just another smart argument. Your own rule still applies. No confusing intelligence with progress. No hiding inside the “ultimate version.” If a thesis cannot produce a real market action soon, it is still just a thought.

Here is my personal answer, and will apply to our team from Q2.

1) Be honest: humans and AI agents are not different

I wrote this point here

In modern work, “capability” is becoming a utility.

So let’s be honest, humans and AI agents aren’t fundamentally different inside a company. They’re both nodes that produce outputs.

If I define my human colleagues by skills, I and my human colleagues lose. Because skills are being unbundled, summoned, multiplied, and chained.

So what’s the difference?

One difference survives:

Responsibility.

An agent can output. A human can be held accountable for an irreversible action—money collected, risk accepted, a promise made, a shipment sent, a contract signed.

In other words:

• Agents produce capabilities

• Humans carry liability

This one distinction is why decision rights still matter. Because decision rights are how you assign liability.

2) Humans are the physical world’s OpenClaw

Here’s the deeper framing that resolves the reader’s question:

Humans are the physical world’s OpenClaw, before Optimus replace us.

So the first principle becomes: If someone is accountable for a commercializable closed loop, they must be able to operate it with meaningful freedom—within explicit constraints.

Not “freedom” as a cultural slogan.

Freedom as an operating requirement.

Because loops are not documents.
Loops are living systems.

And living systems need local decision-making to adapt.

If every decision has to climb a chain of command, you didn’t delete “positions.”
You just hid them.

3) The rule: the Operator owns default decision rights inside the loop

My answer to “Do operators have full decision rights?” is:

They have default decision rights inside the loop.

Default means:

• they decide unless a written boundary is crossed

• they move fast without asking permission every time

• they are not “coordinating” the loop, they are owning it

But “full decision rights” is sloppy language.
It sounds empowering, then becomes chaos.

So I make it precise:

A Loop Operator can decide anything that stays inside these boundaries

1. North Metric boundary
   If a decision improves the loop’s north metric without damaging a higher-level company metric, it’s inside.

2. Irreversible action boundary
   If the decision helps push the next irreversible action forward, it’s inside.

3. Budget boundary
   If cost stays under a pre-approved weekly/monthly budget, it’s inside.

4. Risk boundary
   If it does not cross a defined risk threshold (legal, brand, security, safety), it’s inside.

5. Interface boundary
   If it doesn’t break another loop’s defined input/output contract, it’s inside.

That’s the shape of authority in a loop-based org:

Local autonomy, globally constrained.

This is how you keep speed and alignment.

Two days ago, I finished a three-day hike along the coastal mountains with two mentor friends—both objectively “successful” by the world’s scoreboard. One owns a public company. The other is an SVP at a Fortune 500.

We covered almost 50 kilometers and 4,000+ meters of elevation gain. Long enough that conversation stops being “catch-up” and becomes something else—cleaner, sharper, less performative.

Near the top of a peak, fog rolled over the ridge, spilling from one side of the mountain to the other like a slow tide. One mentor stared into the distance and said something that didn’t feel like an “AI opinion.” It felt like a rule of reality:

“I like hiking because the trail is honest.

The trail won’t be morally kidnapped.

It won’t treat you differently because you’re old or young.

It won’t give you extra scenery because you’re tired or your knee hurts.

One step—one view.

Extreme honesty gives you extreme experience.

And honesty is the most important thing humans need when facing AI.”

That sentence landed harder than it should have, because it’s not poetic. It’s operational.

AI is a new trail. And it doesn’t care who you are.

The arrogant question vs. the honest one

When people ask, “Will AI have consciousness?” it sounds deep.

But it’s usually a status move.

It assumes:

• humans are the default,

• humans are special by nature,

• AI must earn a seat at the table by becoming “more like us.”

My mentor’s next line flipped the whole posture:

“We ask whether AI will have consciousness.

But the honest question is whether humans have consciousness.”

That isn’t philosophy. It’s an accusation.

Humans are trained on data too (we just hate that framing)

Here’s the line that made the foggy mountaintop feel like a classroom:

“Our parents’ words, the books we read, the people we loved and hated, the things we experienced, the scenes we saw—those are our training data.

Every sentence we speak, every melody we hum, is built from the past.”

It’s uncomfortable because it removes our favorite illusion: that we are original by default.

A lot of what we call “my personality” is inherited patterns.

A lot of what we call “my opinion” is absorbed language.

A lot of what we call “my taste” is social training plus repetition.

From that angle, the gap between humans and AI shrinks fast.

Not to say humans are machines.

But to say: humans are less magical than we pretend.

And if you can’t be honest about that, you’ll never work well with AI—because you’ll keep using it to protect your ego.

The difference that matters: you can choose your inputs

If humans and AI both output what they’ve been fed, then the leverage point is obvious:

What are you feeding yourself?

And what are you repeating until it becomes you?

AI makes this painfully measurable.

You can watch your prompts produce garbage when your thinking is vague.

You can watch your prompts produce clarity when your constraints are sharp.

You can watch yourself try to “win” against the tool instead of using it.

The trail gives you one view per step.

AI gives you one output per prompt.

If you want better outputs, stop bargaining and start training.

That’s the quiet gift here: AI is not just a tool. It’s a mirror that punishes self-deception.

We are planning our Q2 strategy meeting this week, and we will make a final decision to stop using Positions and Job Descriptions.

Why?

We think “Position” is a museum word now

My team, like most teams, used to run the same play when it came to “org structure”:

1. Draw boxes.

2. Name the boxes.

3. Write job descriptions.

4. Hire people to sit in the boxes.

It looks organized. It feels professional.

But it is increasingly detached from reality.

I have a strong gut feeling: I do not need a “position” that can be quickly taken over by AI, but I still need humans as colleagues.

Here is the clean line I’m staking my flag on:

In the AI era, “positions” stop making sense. Measurable business loops become the unit of work.

The word itself gives it away

Position comes from the idea of being placed.

Not activated. Not measured. Not iterated.

Placed.

A “position” is a location in a structure. Static. A slot.

That worldview made sense when capability was hard to get. You needed school, apprenticeship, years of repetition. Scarcity protected the role. Once you earned the skill, you earned the spot.

Skill → position → stability

That was the old contract.

The contract breaks when capability becomes a utility

AI turns capability into something closer to water and electricity.

Not in some abstract “AI will change everything” way.

In a boring, operational way:

• Writing ability becomes a button.

• Research ability becomes a workflow.

• Coding ability becomes an agent.

• Analysis ability becomes a prompt chain.

• Design ability becomes a system, which can be vibe-coded in a few days.

When capabilities can be summoned, swapped, multiplied, and chained…

the idea that a human’s value is “the skill they bring to a static slot” collapses.

So the real question becomes:

If skill is no longer scarce, what exactly are humans doing inside companies?

What humans become: Operators

I’m going to name the new responsibility with one word:

Operator.

Not a “job title.” Not a “role.” Not a “position.”

An Operator is someone who runs a measurable business loop.

That’s it.

A human in modern work should be defined by three traits:

1. Multi-capable

2. Able to chain capabilities into a running system

3. Directly accountable to an observable business outcome

If we can’t measure the outcome, we are back to vibes.

If we can’t close the loop, we are back to theater.

Why “workflow” isn’t enough

People will try to rename positions into “workflows” and pretend they upgraded.

They didn’t.

A workflow is just steps in a row.

A loop is different.

A loop is steps + feedback + iteration + measurement.

Most workflows don’t force a business result.

They just describe activity.

A real loop has a hard requirement:

We can point to a metric and say: this loop moved it.

If we can’t, it’s not a loop. It’s a story.

The measurable business loop definition I use

A Loop is a closed system that:

• has a single business objective

• produces a repeatable output

• triggers a measurable change

• improves through feedback

• can be decomposed into automatable and semi-automatable capabilities

And every loop needs an Operator.

Not a manager. Not a coordinator. Not someone “supporting” it.

Someone who owns it.

Replace job descriptions with loop specs

If “position” is dying, then JD dies with it.

The replacement is simple:

Loop Spec.

A Loop Spec is a short document that describes a loop so clearly that:

• you can run it

• you can improve it

• you can replace parts of it

• you can prove it creates value

Here are the 7 fields I consider non-negotiable:

1. North Metric

   The metric this loop is responsible for moving (revenue, retention, time-to-value, cost, risk).

2. One Irreversible Action

   A single CTA that can’t be faked: payment, signed pilot, booked date, submitted list, shipped unit.

3. Trigger and Inputs

   What starts the loop and what it consumes (leads, tickets, content, inventory, onboarding requests).

4. Execution Chain

   The actual steps, with tags:

   • automated

   • semi-automated

   • human-only

5. Output

   What the loop produces (proposal sent, onboarding completed, renewal triggered, shipment delivered).

6. Feedback Signal

   How the loop knows it’s working or failing (open rates, conversion, churn reason, cycle time, error rate).

7. Success Threshold

   What “good” looks like, and when you call it broken.

That’s the spec.

No org chart can do what this does.

Examples of real loops

Keep it concrete. Three loops almost every company has:

Growth loop

Trigger → contact → conversation → pilot → proof → follow-up → referrals

North Metric: irreversible actions per week

Delivery loop

Request → confirm → build/configure → ship → activate → usage → renew

North Metric: time-to-value or renewal rate

Cash loop

Invoice trigger → reminder → reconciliation → payment → receipt → repeat

North Metric: DSO, overdue rate, or cash collected

Notice what’s missing:

No departments.

No titles.

No “responsibilities” paragraphs that nobody reads.

Just a closed system and a metric that forces reality.

Migration: how to transition without blowing up our company

We are thinking about applying this to my team in Q2.

If you want to switch from “positions” to “loops,” don’t start with philosophy.

Start with five moves:

1. List the 5–12 loops that actually create business value

   If a loop doesn’t move money, retention, efficiency, or risk, it’s not a core loop.

2. Force each loop into one metric + one irreversible action

   Multiple CTAs = no CTA.

   Multiple metrics = hiding.

3. Assign one Operator per loop

   One throat to choke. One mind to improve it. One person accountable.

4. Decompose the loop into capabilities

   Make a capability map:

   • agents you can plug in

   • tools you can buy

   • humans you must keep

5. Run a weekly loop review

   Only three questions:

   • did the metric move

   • where’s the bottleneck

   • what’s the next experiment

That’s how I turn “concept” into an operating system.

Respect to the mentor who I never met.

I have been applied this to pretty much all the difficulties times of my life, relationship, business, deals, etc. Here is the book, buy it.

Most people stay stuck because they keep using the same words to describe the same situation- so their logic never changes, and the next move never appears.

This article gives you a usable system prompt (copy/paste) and a simple workflow:

• Turn vague thoughts into a high-resolution situation

• Find the core concept that is trapping you

• Upgrade the definition

• Rewrite the situation through the upgraded definition

• Then act

Not mystical. Not therapy. Just language → logic → movement.

1) The Fundamental Principle

Getting unstuck = upgrading the definition of the core concept in your situation.
Then you rewrite your situation using that upgraded definition until the next move becomes obvious.

When you’re stuck, there’s usually a hidden “core concept” doing damage:

• “Freedom” (you think it means “no constraints”)

• “Discipline” (you think it means “pain and punishment”)

• “Success” (you think it means “public approval”)

• “Work” (you think it means “suffering”)

• “Ego” (you think it means “confidence”)

• “Fear” (you think it means “stop”)

If the definition is wrong, your story is wrong.
If your story is wrong, your decisions are wrong.
If your decisions are wrong, you don’t move - even when you try.

So the job is not “try harder.”
The job is define better.

2) Quick note on IP and respecting the source

This framework can be inspired by Bruce Lee’s thinking -but do not build or publish a quote database from copyrighted books.

I can easily build a concept and relationship database around striking thoughts, but I can’t. So, i simply let LLM to pull its understanding. I test it, acceptable.

The safe foundation is:

• Read the whole book yourself

• Extract your own definitions in your own words

• Build relationships between concepts as your own notes

• If you must reference the source publicly, keep it minimal and transformative, and when in doubt: don’t include it

If you want to turn anything into a product, newsletter system, or public database: treat IP as a real boundary and get proper legal guidance.

This prompt is designed so it still works even if you never copy/paste quotes. The engine is definition + relationship + action, not “collecting lines.”

3) The Four-Step Engine (the workflow)

This is the whole mechanism, in plain language.

Step 1 - Snapshot

You can’t solve a fog.
So you force a clean situation snapshot:

• context + deadline

• timeline facts

• constraints (time, money, obligations)

• what you tried + results

• where you’re stuck (observable)

• what counts as progress today

Rule: the snapshot must only restate what the user said. No diagnosis. No advice. No “the real issue is…”

This single guardrail prevents most AI conversations from turning into confident nonsense.

Step 2 Map (label the domain/topic)

Now you label where the situation “lives” conceptually.

Not advice. Not strategy. Just classification:

• achievement?

• being human?

• personal liberation?

• existence?

• art? becoming?

This is important because a stuck situation isn’t solved by random tips. it’s solved by pulling the right conceptual tools.

Step 3 Define (one concept at a time)

Now you pick the strongest concept and define it clearly.

Two things happen here:

1. You establish a definition you and the user both agree on

2. You connect it to other concepts (“this depends on that”)

Rule: one concept at a time. Confirm before moving on.

This is where the “new lens” gets installed.

Step 4 Reframe → Act

Now you do the real move:

• Rewrite the original snapshot through the agreed definitions

• Then output an action list where each action is tied to a concept

Not a random list. A sequence.

When the definitions are clean, action stops feeling like guessing.

4) How to use this (simple)

I feel nauseous. I’m not being dramatic. If you do something you know isn’t for you, you’ve probably felt this same sick feeling.

This is day three of me practicing the “proven” Substack growth playbook:

“Stay present. Write Notes. Interact with people. Like as you scroll. Ask for rec swaps. Ask for subscriptions…”

And it makes me feel like I’m walking into a random room of strangers, saying hi, and begging for attention. That is exactly what I hate. Exactly what I’m worst at since I was fertilized egg.

I’m usually the quietest Asian guy in the room.

But put me in a 1v1, deep conversation? Different animal. I can talk to anybody-nobody to billionaire, sports elites to top bananas. And when I’m on stage, I’m top of the top.

So yes: I believe the “like while you scroll” method is useful and practical. It’s just not for me. I’ll still do some “like while you scroll” (and yes, I might ask my poor assistant to do it sometimes).

But I want to try my way.

Network Infiltration—originally from Simon Black (2009). I got my Ph.D. in 2010, and I’ve been applying this since 2012.

As a dealmaker in my 20s and 30s, I usually didn’t have much in resources. So how do you land the best deals—and work with top guns (smart, sharp, and genuinely tough)? I wrote about how I practiced network infiltration across Europe, the U.S., LatAm, and Asia in my book in 2018.

What is Network Infiltration

Most “networking” advice is about being liked and collecting contacts. That’s small game. If you want real leverage, you don’t “network.” You enter a network and become a welcomed insider—by being valuable and trusted, not needy.

It’s a quantum leap from:

• “I know people”
  to

• “I’m inside the room where opportunities happen.”

The core model: Network → Nodes → Open Door

The model

1) Network

A network is a loose tribe of like-minded people/entities with mutual respect + shared traits (wealth/power/fame/knowledge/professional association, etc.).

2) Nodes

A few powerful members are the “nodes”—the centers of gravity.

3) Open door

To get in, you find the node’s “open door”: the normal way that node interacts with outsiders (often business).

Step-by-step (“infiltration” route)

Step 1 — Pick the right network, find the node, enter through the open door

Choose the target network carefully: shared interests, and you genuinely want to be around these people. DO NOT try to enter any network, which is full of shitty people only because they are rich and impactful. That is called suicide. Open doors often involve “pay to play” (time/money/attendance/fees). The author calls it an investment, not a bribe.

• Nobody owes you anything.

• You have to take action.

• Sometimes you invest.

Step 2 — Get noticed via differentiation

Once you’re “through the door,” attention is not guaranteed.

The #1 factor is differentiation.

Key twist: you’re not trying to look “special.” You’re trying to look different from the general public—and sometimes similar to insiders.

• Confidence + authenticity (be real; don’t cosplay a personality; don’t act like a fan)

• Interesting experiences/stories that aren’t generic

Step 3 — Add value like it’s currency

This is the heart. Treats value as “the currency of karma.” Add value and you attract value. Be extractive and you get avoided.

Try against the “insurance salesman” vibe—people who hijack attention, extract, and disappear. Nodes run from that energy.

How to add value:

• Be a problem solver

• Show respect for the network; be respectable yourself; be trusted

• Offer help casually, peer-to-peer. If it feels like ingratiation, it fails

• Reliability: do what you say; don’t overpromise

• Flexibility: operate without guaranteed outcomes; signal you can keep up

The goal is to become the kind of person where the node naturally says:

“I have a friend you should meet.”

Step 4 — Use the first node to reach more nodes

Once a key node trusts you, introductions start.

Then the process repeats—faster—because you’re vouched for.

Over time, you become a bona fide member.

Step 5 — Maintain presence, and be careful how you “use your bullet”

Relationships require maintenance. Once you’re in, you can’t disappear.

Also: don’t immediately start asking for stuff. Keep creating value, and opportunities show up organically.

And when opportunities arrive, choose carefully. The first big “yes” can lock your role/status in that network (employee vs partner, subordinate vs peer). Don’t jump at the first shiny thing.

The whole method collapses into three skills:

• Find the node with the open door

• Differentiate

• Consistently add value

I am good at find right people who is extremely good, differetiate myself, and add value, keep add value, until someone throw the magic sentence:

“I have a friend called Billy H.“

If this doesn’t work, I’ll buy stomach medicine and go back to the “like while you scroll” method.

There are a thousand ways to spot an idiot. If someone thinks Bruce Lee was only a movie star, that’s one of them.

Bruce Lee’s Practical Wisdom, and Jim Rogers’s Street Smarts, were the north stars of my early 20s. Since then, Bruce has hit me in every perspective- angles, relationships, physical training, business, decision moments. Every time I get stuck, I go back to him: watch the clips, watch the films, read the words. It’s not “inspiring.” It’s practical. It gets me unstuck and moving forward.

There are a lot of ways to define freedom. For me, the ability to not get stuck—and to keep moving forward—is a kind of freedom. Bruce Lee gave me practical tools of freedom. Spiritual freedom leads to physical freedom, and then financial freedom.

Before 2025, the way I used Bruce was simple: I read him.
Starting in early 2025, I started writing his thoughts into prompts (around 20 of them). When I hit a wall, those prompts save my ass.

Now I want to make a bigger leap-make Bruce’s thinking even more practical, and even more useful to me in the future. I want to make a MASTER prompt of Bruce Lee for my future use.

Also: there are a lot of books “written” by Bruce Lee. That’s wrong. Three are mostly Bruce:

2. Chinese Gung Fu: The Philosophical Art of Self-Defense

3. Tao of Jeet Kune Do

Martial arts is like playing guitar, composing a song, writing a newsletter—it’s a way of expressing yourself. If you agree with that, those three are the best of the best.

But if we’re talking about making life unstuck, the book I actually use is Striking Thoughts. It’s 800+ quotes from Bruce Lee on first principles, being human, existence, achievement, personal liberation, the process of being—real stuff.

I’ve been reading this book for 15+ years. I’m very familiar with it. And still: turning 800+ short, killer quotes into one MASTER prompt is brutally hard.

Striking Thoughts is back on my reading list in the first week of February.

I created the “Steel & Silk” newsletter and started writing about a week ago. I don’t plan to make a living from writing. I enjoy writing as thinking, and I keep it as a mirror for myself.

Language — fundamentally — is the only tool I use every day.

Every day, I use language to tighten definitions, clarify methodology, make agreements, run daily operations, and close deals with real people.
So writing isn’t “content” to me. It’s my operating system — just published.

The thing that bothers me is how to get more people to see my newsletter — creators on Substack call it a growth strategy. If people love my shit and actually benefit from practicing it, that’s real value. If nobody sees it, then it’s just another piece of noisy shit. I’d be ashamed to dump it into the world.

I tried to search for “growth strategy” and even asked one analyst in my team in Hungary to do some research. Not much helpful info - at least for me.

So, I developed a simple v0 growth strategy for myself as follows. Happy to open the box, and check how it goes:

Foundation of Growth: G (Goal) P (Practical) T (Time)

Goal: The goal of writing Steel & Silk is serving handsome Dr. Billy HAO first.

I’m against “drawing the audience picture.” I am the #1 audience, and everyone else is secondary. If my content helps me think cleaner and act faster, then I write it down. If not, I forget about it.

Practical: my content must be practical, with 0% friction, it must transform into action, decision, and plan for me.

I don’t categorize info by macro or micro, or anything like that. That split is fake. I only categorize information into three buckets:

1. Practical: Not “interesting.” Not “true.” A move: a decision, a step, a rewrite, a call, a constraint I apply within the next few hours.

2. Peace: information that reduces internal friction.
   It makes me calmer, clearer, less reactive.

3. Noise: everything else.
   It can be viral, smart, dramatic, urgent… and still useless. Noise consumes me by mocking the truth, while I consume it.

Time: Only within around 90 minutes.

In my 40s, I’m basically social-free. I still like to do low-and-slow Texas BBQ myself and invite friends. I refuse parties and big gatherings. In the morning, I wake up and read cool books before I jump into an inbox full of other people’s priorities. ALL my Steel & Silk reading and writing must be finished in this strictly structured 90 minutes.

This is the foundation of the growth.

Daily Operation of the Foundation

The machine: one book a week → notes → best prompt → practical plan

Before writing Steel & Silk, I usually finish one book per week (sometime quicker, sometime much slowerrrr… ). Lots of notes and handwriting. After each book, I record a pretty long audio memo (15–20 minutes) for my lens and how to use it to solve real pain-in-the-ass problems. Then, since mid-2025, for each book, I turn it into a master prompt to help me solve real pain-in-the-ass problems.

With Steel & Silk, I just make it simple.

Action One:

While I read, I post small thoughts as Notes. Not polished. Not optimized. Just real-time thinking.

Action Two:

Then after I finish the book, I write the most important output: The Steel: “The MASTER prompt of this book.” Not a summary. Not highlights. A prompt that turns the book into:

• decisions, and

• a practical plan I can execute this week.

If someone wants to practice the lens or mindset, they don’t need my “content.” They run the prompt. They get decisions. They get a plan. That’s literally how I solve my problems every day: define → clarify → decide → execute.

If someone wants the full prompt, they need to subscribe. I have no interest in pushing paid subscriptions in next few month before I am sure delivering something really useful.

That constraint is the whole strategy. It forces clarity. It kills scope creep. It keeps the system honest.

Ten-year-old Alfons stood inside something that felt bigger than a city.
Nuremberg had turned into geometry: granite, banners, boots, and lines that never broke. He was one child in a crowd so large he couldn’t find its edge-and that was the point. In a place like this, being small didn’t feel like being insignificant. It felt like being absorbed.

Above him, the night sky was cut into pillars of blue-white light-so straight, so clean they looked solid. Searchlights rose like columns, building a roofless “cathedral” out of electricity. Alfons looked up toward the high stone platform, where one figure stood in a hard white glare. In a boy’s mind, distance plus light does a strange thing: it turns a man into an altar.

Then the voice arrived-rough, thin through loudspeakers, yet somehow heavy in his stomach. When the command came, Alfons felt his body answer before his thoughts could catch up. His right arm lifted into place, not as a decision but as a reflex. Around him, thousands of arms snapped up with his. A shout rolled through the field-one sound, one breath, one permission to stop being alone.

What frightened him wasn’t the shouting. It was the quiet alternative: being the only one who didn’t join.
He could almost feel the crowd’s mood like weather on skin, and his “sixth sense” told him the rule instantly-blend in or be seen. He didn’t want to be singled out. He wanted to belong to the roar.

Later, walking back toward the white tents and the huge log fires, Alfons would remember the most seductive part: not belief, but relief. For a few hours, he didn’t have to judge. He didn’t have to weigh. He only had to sync.

And in that syncing, something private moved out of his hands.

The scene above isn’t a metaphor I invented. It’s anchored in the memoir of Alfons Heck, a former Hitler Youth member who later wrote about how mass rallies felt from a child’s body and mind.

People read that and think, “That was a different era. Different people. Different technology.”

No.

The stage changed. The mechanism didn’t.

Back then, the “cathedral” was built with searchlights and stone and uniforms.
Now it’s built in different forms.

And the key move is still the same:
Make it expensive to think independently. Make it cheap to sync.

That week, our team was building a side project.

The pitch was clean:

Small and mid-sized data owners store basic metadata in Supabase.

Our app classifies the dataset (domain fit, market size), then auto-generates a “ChatGPT-native app.”

Later, a ChatGPT user pays and @ the app to get sharper answers.

Ambitious, but not insane.

The real pain lived in one module:

Letting data owners edit existing data through conversation.

Sounds friendly. In reality: edge cases, permissions, schema constraints, “natural language” turning into a systems problem.

Weeks passed. We got stuck in a loop:

Set goal → fail → try and fail again → redefine goal → fail again.

One afternoon, the team sat in silence. Beijing sunlight was pouring in, but the room felt cold anyway.

Then the familiar chorus started:

“Maybe I’m not capable.”

“Should we just change the goal to something more realistic?”

“We didn’t work hard enough, may be more hours (i have already hired this dude, and will explain later)”

“We don’t have enough people. Not enough resources.”

This isn’t a “my team” problem.

This is what most teams do after consecutive failures:

They turn failure into a moral verdict.

They treat goals like vows. If they miss, they write a confession.

They add more effort, suffer harder, punish themselves… or swap in a prettier goal to protect their ego.

But here’s what I believe now:

The purpose of a goal is not achievement.

The purpose of a goal is match-testing.

A goal exists to test whether the target, constraints, and toolchain actually MATCH.

When failure happens, you’re not supposed to write an apology.

You’re supposed to run an audit.

You Don’t Reach New York Because You “Not Hard-working, or Lack Attitude”

I keep one brutal metaphor in my head:

“24 hours from Beijing to New York.”

One person walks.

Another rides a bike.

Another takes a boat.

Another flies.

If you’re biking for three hours and you’re still not out of Beijing, what’s the correct first reaction?

Not: “My attitude isn’t pure enough.”

Not: “I should try harder and pedal faster.”

The correct first reaction is:

Is my vehicle capable of crossing this constraint (or match the goal)?

Most failed goals were dead on arrival.

Not because you didn’t suffer enough.

Because you chose the wrong tools, methods.

And the most dangerous mistake is this:

When you blame failure on effort and attitude first, you lose your ability to diagnose.

1 — Why People Blame Effort First (and Why That Makes You Lose Twice)

I’ve worked with teams all over the world. Humans are the same. We share the same stupidity.
When a project starts failing, I hear the same three “easy explanations” on repeat.

1) Effort is the laziest explanation

“Not enough effort” is always plausible.

Because it doesn’t force you to admit upstream errors:

• your goal definition is sloppy

• your constraints make success impossible

• your causal model is fantasy

You don’t have to think. You just throw the easy shit: “We’ll grind.”

2) Effort protects ego

“If I just push harder, I can do it” is an ego narrative.

It sounds heroic.

It’s actually a trap.

It keeps you loyal to a broken plan because admitting the plan is wrong hurts more than working late.

3) Lacking Resources is easy way to outsource responsibility

This is the corporate version of prayer:

“If we had more people / more budget / more time, we’d win.”

Sometimes it’s true. Often it’s an excuse.

Because it lets you avoid the hardest question:

Under current constraints, what’s the smallest experiment that proves our method works?

People who always need more resources usually have one thing in common:

They can’t validate a path. They can only demand a bigger engine.

2 — After Failure, You Don’t Need Motivation. You Need Order.

Failure doesn’t require “inspiration.”

It requires discipline.

Not discipline as suffering.

Discipline as diagnostic order.

Debugging always has a sequence.

Upstream determines downstream.

When teams get the order wrong, four predictable mistakes appear:

• You optimize tools on a wrong goal definition

• You hunt methods under impossible constraints

• You argue execution with no metrics

• Your causal model is wrong, so you double effort and sink faster

So the real issue isn’t “lack of methods.”

It’s missing an audit order.

If you remember one thing from this piece, remember this:

When the goal fails, run the audit from top to bottom.

3 — The Audit Ladder: Run This Before You Change Your Goal

Step 1 — Definition / Constraints / Measurement

Definition

• What is the goal in one sentence: who does what to achieve what result by when?

• What does success look like in a verifiable form? (number / state / deliverable standard)

Constraints

• What are the real limits? time window, cost ceiling, red lines, must-have conditions

• Do these constraints make certain paths impossible? (the “bike to New York” problem)

Measurement

• What metric tells you you’re moving? Where does it come from? Who logs it?

• What’s the leading indicator? What’s the review cadence? (daily / weekly / milestone)

If Step 1 is unclear, everything after is fake progress.

Step 2 — Tools (Software tools + thinking tools)

• Where is the biggest resistance: info, production, communication, execution, tracking, review?

• Is there a tool that directly reduces resistance?

• Are we using tools to amplify output—or to manufacture complexity?

Tool value has one job: reduce resistance at the bottleneck.

Tools don’t replace clarity. Tools don’t replace evidence.

Step 3 — Method / Process

• What is the repeatable weekly process? (not vibes, not “we’ll push”)

• What is “done” for each step?

• Where exactly does it stall—missing process, or process not followed?

No process, no compounding.

Step 4 — Resources

• What’s the real constraint: money, people, time, info, distribution, permissions?

• Under current resources, what’s the smallest validating experiment you can run?

• Is “lack of resources” truly first-order—or did you refuse to cut scope to MVP?

Resources are always insufficient.

The usual failure is refusing to shrink the problem to a testable slice.

Step 5 — State / Attitude

• What’s the personal failure mode: fear of rejection, perfectionism, uncertainty avoidance?

• What intervention works: sleep, boundaries, focus blocks, emotional tools?

• Are we using “attitude talk” to hide engineering problems?

Attitude matters. It’s just late in the chain.

Put it first and you’re using morality to cover systems failure.

Step 6 — Effort

Only after the upstream is correct, ask:

• Is effort sufficient, consistent, sustained?

• If we add effort, where exactly? How much? What metric proves it worked?

Effort is not the steering wheel. Effort is the gas pedal.

The steering wheel is Step 1–3.

4 — When to Change the Toolchain vs When to Change the Goal

The obvious pushback is:

“What if the goal is literally impossible?”

Good. That’s why the rule must be ruthless.

Decision Rule: Disprove method before you touch the goal

1. Run the audit ladder

2. Select the single biggest bottleneck (only one)

3. Design a 72-hour experiment (small, measurable, undeniable)

4. Repeat 2–3 cycles

Only if the evidence shows:

• the bottleneck can’t be fixed under current constraints

  or

• fixing it costs wildly more than it’s worth

…then you change the goal / constraints / timeline.

This rule matters because it blocks ego-driven pivots.

You don’t change goals to feel better.

You change goals because the evidence forced you.

5 — Failure Is a Team Filter

I don’t evaluate teams the same way anymore.

I watch how they speak after failure, coz failure is for filtering.

After failure, discussion must follow this order:

Goal definition → constraints → metrics → causal assumptions → strategy/method → tools → resources → skills/state → effort.

Anyone who drags “effort/attitude/resources” to the top is contaminating the team (sorry to say this, but it’s real).

Three archetypes get removed fast, that’s it.

Cut #1: “Just work harder” people

What they’re doing

They trade overtime for moral superiority: “I’m grinding, so I can’t be wrong.”

The moment the team returns to suffering narratives, causal reasoning dies.

Their phrases

• “We just need to push harder.”

• “We didn’t put enough resources.”

• “Give me more time, I can make it work.”

• “Just ship it first—don’t overthink definition.”

• “Stop thinking, just do.”

One-line test

Ask:

“When you say ‘work harder,’ which upstream assumption are you changing—and what metric proves it?”

If they can’t answer with assumptions/metrics/process changes, and can only offer more hours, they’re a system breaker.

Cut #2: “My attitude isn’t good” people

These are sneaky because they sound humble.

But they turn failure into therapy, and the team stops examining causality.

Their phrases

• “I’ve been mentally tired and it shows.”

• “My energy’s been low and I’m slipping.”

• “I start strong, then I stop when it gets boring.”

• “I’m not sure I want this badly enough.”

Test

Ask:

“Which variable will you change next cycle—and how will we verify it?”

If they keep circling feelings and identity with no measurable action, they turn postmortems into comfort sessions.

Cut #3: “We don’t have resources” people, who outsourcing failure to the universe

Resources matter. Of course.

But some people use “resources” as a permanent immunity badge:

“If we had enough, we’d win.”

The hidden cost: they never have to prove the method.

Their phrases

• “Not enough people / money / time.”

• “Once we hire / once we raise / once the market improves…”

• “Without resources there’s no point discussing method.”

Test

Ask:

“Under current constraints, what is the smallest validating experiment?”

If they can’t propose an MVP test and only demand more resources, they’re not solving problems. They’re delaying accountability.

The People You Keep: System Builders

The keepers have a different language.

They don’t moralize. They instrument.

Their phrases

• “Define success: what’s the metric?”

• “What are the constraints, explicitly?”

• “We think A drives B—where’s the evidence?”

• “Stop debating. Run a 72-hour test.”

• “Where’s the bottleneck? Can a tool reduce resistance?”

• “We don’t need more effort. We need a higher hit-rate path.”

They do three things consistently:

1. They make the problem legible

2. They collapse debate into experiments

3. They obsess over upstream variables

That’s not “personality.”

That’s how you build a team that compounds.
